We can’t prove what it’s worth. Content scores are improving. Share of search is climbing. Availability is recovering. But when the Monday meeting asks “how much revenue did any of that actually produce?", most teams still don’t have a confident answer. The gap isn’t data. Brands have more shelf data than ever. The gap is translation - connecting what changed on the shelf to what it was worth in dollars, fast enough to act on it this week, not next quarter. Karthik Bettadapura shared thisAI shopping is clearly where commerce is heading. But getting from recommendation to transaction is a much harder leap than many expected. Recent developments and media coverage make that increasingly clear. The issue is not just whether AI can help people discover products. It’s whether it can act on product data with enough accuracy and consistency to make commerce work reliably. That’s where things get difficult. Product data across the retail ecosystem is still fragmented, inconsistent, and highly dynamic. Prices change. Availability shifts. Attributes are incomplete. Taxonomies vary. And once an AI system moves from suggesting to acting, those gaps stop being minor issues and start becoming failure points. In my view, this is the real bottleneck to scaling agentic commerce. The next phase of AI commerce will not be won by model intelligence alone. It will depend on the ability to transform messy retail signals into structured, comparable, decision-ready product truth at scale. Karthik Bettadapura shared thisJust wrapped up #NRF2026. A few reflections that continue to stand out: → AI is everywhere, but clarity is not. Nearly every conversation referenced AI, yet there’s still limited alignment between vendors and retailers on where AI truly adds value. Too often, basic automation is being positioned as AI, which only adds to the noise. → The fundamentals haven’t changed. Retail success still comes down to delivering a great customer experience, offering value at the right price, and presenting a relevant, compelling assortment. What has changed is how efficiently these fundamentals can be executed with AI as an enabler, not the strategy itself. → Data remains the biggest constraint. Poor-quality, unreliable, and inconsistent data continues to hold organizations back. In many ways, this challenge has intensified as pressure mounts to show quick wins with AI. Without strong data foundations, progress remains limited. → Nothing replaces face time. The depth of learning and relationship-building that happens over three days with retailers, brands, and ecosystem leaders at NRF far exceeds what’s possible through weeks of digital interactions. → People and culture matter deeply. Spending time with the DataWeave team was a highlight. Their energy, thoughtfulness, and engagement elevate every customer conversation and make the work we do together even more meaningful. Grateful for the conversations, the perspectives shared, and the opportunity to keep learning.

They're losing because of their content. I call it trapped revenue, and most leaders don't know it's on their P&L. Rather, because it's quietly becoming much bigger than most organizations were designed for. A retail media campaign no longer succeeds on media execution alone. Product content, data quality, measurement, inventory, pricing, and AI all influence the outcome. That's changing what retail media leaders need to own and who they need to work with. Several industry leaders are featured in this week's newsletter, which further accentuates the point -- this is about multiple disciplines coming together as retail media moves in it's grown up phase. The newsletter poses an interesting question for us: Has retail media outgrown its original job description? I keep seeing articles like these, where Amazon say that fulfilling D2C orders is akin to Amazon Web Services: they already have the network, capacity, and know-how, so why not let them do it for you? But that’s the wrong comparison. If you’re a brand, letting Amazon handle your fulfillment is more like a drug: short-term highs, long-term consequences. Don’t get me wrong, I get the challenge. Customers want their packages fast. It’s (too) expensive to do it on your own. Turning to Amazon lets you meet the customer expectation. Conversion rate goes up instantly, and all is well. But the long-term picture isn’t so rosy. Now Amazon know what your customers are buying. Immediately, they start recommending similar products on Amazon instead of the online store. When products are really successful, they create an Amazon version for a fraction of the price. Ultimately, tools like Buy with Prime and MCF are for the benefit of Amazon, not the brands. It’s a highly strategic move to pull more people from brands to Amazon, and take share from independent ecom brands in the process. I get that it’s a really tough decision that operators have to make. Just think we should call it what it is.

Agilitas x Virat Kohli partnership is one of the masterstroke deals I have seen in recent times. Virat invests 40 CR in Agilitas for a 1.94% stake, putting Agilitas’s valuation around 2000 CR. 📈 In turn, Agilitas acquires one8world, making Virat a co-founder and shareholder. They now get two very important growth levers: ⬇️ 1. A powerful manufacturing (via Mochiko Shoes - a 600 CR+ footwear brand that Agilitas acquired in 2008 ), 2. India’s biggest athlete — exclusively aligned. Easily becomes a 4000 CR revenue brand in the next 5 years. Footwear + retail scale requires capital — but this partnership compresses customer acquisition, product cycles, and brand-building like few others. Even Virat said in his podcast with Abhishek Ganguly, the co-founder of Agilitas that, “I didn’t want a brand deal… I wanted to build something that outlives me.” And Abhishek said something even beautiful - “An ambition to build from India but be globally relevant.” This isn’t marketing. This is legacy building with shared skin in the game. And that is how startups work - shared ambition with one goal (to make the company big) and food (read stake) in the table for everyone! A company that can be built in the long term with culture, capital, and conviction aligned. This might be the first time in India, where an athlete joins hands with a sport company to re-imagine and build the sport ecosystem of India - truly revolutionalising the game with a clear vision. 🙌
