Someone on your team may be going through a difficult personal situation. ↳ That deserves empathy. ↳ It deserves understanding. ↳ It deserves a leader who takes the time to listen. But leadership also means having honest conversations about expectations, performance, and what the role requires. Both things can be true. → A strong leader can say: ↳ “I understand what you’re facing.” → And also: ↳ “We need to talk about what success looks like moving forward.” The goal is not to make someone feel unsupported. The goal is to help them succeed. That requires: ↳ Listening before making assumptions. ↳ Being clear about expectations. ↳ Offering support where it is possible. ↳ Having difficult conversations when they are necessary. People deserve leaders who see them as human beings. They also deserve leaders who are honest with them. So does the sigh at a question, and the phone someone checks while a colleague presents. A single uncivil act costs about 33 minutes of lost focus, according to our Q2 2026 Civility Index. Across U.S. workplaces, it comes to roughly $2.66 billion lost in productivity per day. Workers also told us they took around 2.2 days away from work simply to avoid the behavior. People go quiet, and then they go. Part of the reason it continues is we've stopped using the accurate word for it. We call it banter, bluntness, or having a strong personality. The accurate word is uncivil. Once you use it, the behavior gets much harder to defend. Here's the test I use before I say something at work: Would the point have survived without the incivility? Almost always, the answer is yes. The feedback still lands. The deadline still holds. The disagreement still gets aired. I'm not asking anyone to be pleasant. Some people won't make you feel good, and they're under no obligation to. I'm asking you not to make someone feel bad when there's no good in it. Incivility can look like: ↳ Sighing. ↳ Stealing. ↳ Ignoring. ↳ Scrolling. ↳ Mocking. ↳ Belittling. ↳ Excluding. ↳ Favoritism. ↳ Eye-rolling. ↳ Whispering. ↳ Interrupting. ↳ Silence. Eleven of those are things we do to someone. The twelfth is what the rest of us do while it happens. Staying quiet reads as permission, and everyone in the room knows it. Each of these is a choice somebody made, which means they can also be unmade. We're better than this. Which one has become normal where you work? Trust is reflected in what people do: → Do they bring you problems early? → Do they challenge ideas when they disagree? →Do they tell you what you need to hear, not just what you want to hear? Once trust is damaged, rebuilding it takes time. Not because people refuse to move forward. Because trust is built through consistent experiences, and one conversation cannot replace months of behavior. If you are rebuilding trust, start here: → Acknowledge what happened. People need to know you understand the impact, not just the intention. → Be clear about what will change. A commitment matters when people can see the behavior behind it. → Follow through consistently. Trust returns when actions match words over time. → Create space for honest feedback. People need to know they can speak openly without consequences. Leadership is not about never making mistakes. It is about how you respond when trust has been tested.
