But long-haul EV semis are even more expensive! Today we’re launching the United States’ first hybrid electric, cost-competitive long-haul freight network. (Bloomberg article in comments.) You don’t see it on your credit card statement, but the average American spends $1,270/year on long-haul freight. Diesel prices at the pump are outrageous today: rising on both international price shocks and increasing domestic shale oil costs. And pure EV semis are somehow even more expensive to operate. We need a better solution, and Ian Rust figured it out. Revoy’s unique powered converter dolly lets us drop diesel usage by 95% and efficiently replace it with low-cost electricity. After two years of demonstrations and iterative improvements, we’re now taking the unique Revoy vehicle that we design and manufacture, and launching our hybrid-electric freight network with a select set of carriers. Shippers can reduce diesel consumption immediately on Revoy’s network without having to convince legacy carriers to convert their fleets, and without any investment in new infrastructure or equipment. This is why, how and our vision: Over the last few decades, every fast-growing company has quietly built the same mess behind the scenes: internal ops glued together with rigid SaaS, fragile spreadsheets or custom-coded tools nobody wants to maintain. Meanwhile, eng teams are stretched thin. Internal tools never make it to the top of the backlog. Vibe-coding is changing the game but it’s mostly been good for prototypes, landing pages, and side projects disconnected to production data. Our belief is simple: in the next few years, most internal software will be vibe-coded by teams working with AI, engineers and business teams together. On a tour of their offices, a gentleman told me a perhaps apocryphal story: decades ago, a chap had come to Lloyd's to buy insurance for 25 cargo ships. By mistake, the contract only covered 24 ships. Of course, the ship that wasn't covered sank. Everything was lost. The ship owner showed up to see what could be done. The insurer who had underwritten the 24 ships said: "I had intended to cover all 25 ships. Had we gotten the paperwork right, I would be on the hook on. I will happily cover the losses." He acted in Utmost Good Faith. Silicon Valley tends to celebrate the companies that are best built in an opposing spirit, the Uber's of the world. To be clear, I'm happy Uber exists, and likely couldn't have been built In Utmost Good Faith. (Perhaps to some extent Lyft tried this, with less success). However, there are some companies that can only be built in a spirit of Utmost Good Faith.

Gordon Wintrob liked thisGordon Wintrob liked thisToday, we're launching Light Parse — our newest engine that pushes the pareto frontier for accurate, cost-effective document parsing. tldr; - we trained smaller and more efficient layout, table, and form models - Light Parse starts at $0.00625 per page and scales down significantly with volume discounts - SOTA on Databricks OfficeQA Pro (a 3rd party agent benchmark) among all non-agentic parsing providers Not all documents are created equal, and you shouldn't pay frontier-model prices for the ones that don't need it. Our ML/AI team trained smaller, faster, and more efficient versions of our layout, table, and form VLM models to enable significant cost reduction without impacting accuracy on these types of documents. For the majority of PDFs that don't have handwriting or lengthy tables, Light Parse provides high levels of performance at a fraction of the cost. We've already had multiple customers in industries like legal AI, with high volume document flows, cut their OCR bill in half when migrating over to Extend from other providers. I didn't learn anything about sales, and I didn't come back with any hot takes on AI. I didn't even think about work. What this trip did do is reaffirm a couple of things that took me a long time to learn, which is that sometimes the best way to speed up is to slow down, and that there's nothing more restorative than time in nature.

I’m thrilled to share Earthshot Ventures most recent investment, Unlimited Industries! Unlimited is an AI-native construction company that both designs and builds. Its platform can generate and evaluate hundreds of thousands of design configurations in parallel, automatically identifying optimal layouts for cost, safety, and performance before construction begins. Why did we invest? Solving a real need we know well: Over the last decade, we have worked with hundreds of companies that are ready to deploy their technology, but struggle with slow construction timelines and cost overruns. Unlimited makes it feasible for emerging infrastructure companies to bring projects to life reliably and efficiently. Massive market potential: The EPC market is ~$800B. While this entire market is not addressable from day one, early adopters will pave the way for the mass market, enabling massive possible scale over time. Exceptional team: The company is led by Alex Modon, a repeat founder and multidisciplinary engineer. To accelerate the company, Alex teamed up with Tara Viswanathan and Jordan Stern, who previously built and scaled Rupa Health as the founder/CEO and first teammate respectively, from zero to millions in revenue before its successful nine figure acquisition in 2024. Software is eating the world, and AI will eat engineering: Software engineering is increasingly being augmented and automated by AI, aided by large repositories of coding data like Github. Other engineering disciplines will be transformed over time as analogous data sets are compiled and software encodes the operating principles of the real world. Companies that can create proprietary datasets, like Unlimited’s burgeoning catalogue of projects, will gain defensibility through data moats. SF VC Takeaway #2: Pricing expectations, performance bars, and what’s actually getting funded. One theme that came up repeatedly in SF was how far pricing expectations and performance bars have shifted, even compared to just a few years ago. A few things investors kept anchoring to: 1️⃣ Median Series A valuations are higher than their 2021 peaks, but fewer of them are getting done. 2️⃣ Capital is being concentrated into fewer and fewer companies (and lots of capital!) 3️⃣ “Good” progress is no longer enough and the bar for standout performance has moved in an AI-native world So what does “top performance” mean right now? One investor told me that top quartile seed companies in their portfolio are going from $0 to $2M in ARR in <12 months. Outside of pure traction numbers, a few other themes that came up to describe "top performance": 📈 Explosive early revenue ramps (or a very credible path to them) 📊 Strong velocity and momentum for 2 quarters in a row, even if the baseline is small. 🚀 Clear signals of category leadership, not just product-market fit. Sometimes shown by either domain expertise, speed of product optimization, or by lack of competition in the category. This creates a counterintuitive dynamic where it can be easier to fund a company with strong pedigrees in a hot space and no traction yet than a company that went from 0 to $1M ARR at what used to be considered a rapid pace. Pricing today is driven by trajectories, not moments in time. We used to say investors invest in lines not points; I think that's more true than ever now because crossing certain milestones doesn't carry as much influence as it once did. Finally, investors still say that valuation matters, but many of them are acting differently. Pace and belief in category-defining companies really sets the price; while slower growth gets scrutinized rather than discounted. One silver lining in the camp of durable growth: Series A rounds are happening so fast that many companies don’t yet have meaningful history of retention data. Large bets are being made on velocity before the durability is proven. Several investors told me the same thing: we may soon swing back to a market where retention, not growth, becomes the defining metric. Let's hope so. I'll share my third SF VC takeaway tomorrow!
