I don’t know about your Klaviyo tech, but before any campaign goes out, I make sure I run QA. My QA process focuses on making sure the campaign is correct both technically and from the subscriber’s perspective before it hits the inbox. 1. Message elements check Since most campaign emails are designed in Figma first, the copy is usually already finalized in the design. So the first thing I check are the core message elements in Klaviyo: • Subject line and preview text • CTAs and personalization tokens • Dynamic/conditional blocks (confirming they pull the right info) This helps prevent missing variables or liquid errors that break the layout. 2. Design build & device testing After slicing the assets from Figma and rebuilding the email in Klaviyo, I send test emails to check rendering across desktop and mobile. I verify: • Alt-text for every image (crucial for accessibility and when images are blocked) • Dark mode behavior and spacing • Clicking every single link and button to ensure they land on the right page • Dynamic product blocks and coupon code syncs. Designs that look perfect in Figma can render slightly differently once they’re actually built and sent. 3. Audience & segmentation validation Before scheduling, I double-check the segment logic to ensure the campaign is going to the right audience. I make sure suppression lists are applied correctly, unengaged segments or recent purchasers when necessary. I also review estimated recipient counts to make sure nothing unexpected is happening with the targeting. 4. Campaign settings & deliverability Finally, I review the "boring" but vital settings: • UTM parameters • Send time and timezone • Sender information • Overlap check (ensuring we aren't "bombing" users who are already in active flows) Once everything is verified, I run a final test email and do one last pass from the subscriber’s perspective before launching. Every SaaS team stops onboarding at the worst possible moment. Right when users are most confused. (and most likely to churn) Here's what happens: → Someone signs up for your product. → You walk them through account setup. → Maybe show them around the interface. Then you disappear. "Congrats, you're all set up! Good luck figuring out the rest." That's abandonment. (not onboarding) Real onboarding has three stages, and most teams only do the first one. Stage 1: Account Setup Flow This is where everyone focuses their energy. → Make sure the app works the moment they get access. → Use the account setup process to qualify users → Use data to personalize their experience. Most teams nail this part. Because it's obvious and immediate. Stage 2: Trial Period This is where teams disappear, but it's actually the most important stage. Users need to: → See the value of your features. → Understand your unique approach. They need to learn better practices for the work they're trying to do. And here's the bit everyone misses: Your email sequence should sell the value, not explain how buttons work. → Stop sending product tutorials. → Start sending transformation stories. Stage 3: Upgrade to Paid Customer Even after someone pays, your onboarding isn't done. → Make it easy to migrate from their previous tool. → Sell them on features they haven't discovered yet. Because paid customers who use more features stick around longer and pay more. The biggest mistake I see? Teams think onboarding ends when the trial starts. That's exactly when it should intensify. Your trial period is when users decide if you're worth paying for. Leaving them alone during this stage is like walking away from a sales conversation right before closing. ZenMaid figured this out. So I tested automating WordPress publishing for people who don’t want to become accidental sysadmins. I spent the first 5-7 years of my career deep in mobile attribution. I was an early employee at Branch. Plus, the first consulting agency I built was almost entirely focused on helping companies stand up their marketing stacks, mostly for mobile. App installs, web to app flows, paid social, paid search, attribution across devices. That was my world. Even though I now think of myself as a B2B operator, a huge portion of my career was spent helping B2C companies make sense of how people found and adopted their products. If you worked in mobile around 2016 or 2017, you remember this clearly. There was a real playbook. You knew what tools to use, how attribution worked, what tradeoffs you were making, and where the blind spots were. It was imperfect, but it was legible. Fast forward to today, and that playbook feels gone. This month alone, I’ve had six different founders come to me with some version of the same question. They have web ads, app ads, multiple surfaces, multiple devices, and a growing sense that the numbers no longer line up in a way they can trust. For two companies I’m currently consulting with, the same problems are showing up in B2B, B2C, and hybrid models. Privacy changes, platform shifts, browser behavior, fragmented tooling, and cross-device behavior have made clean (and accurate) attribution harder than it’s ever been. I don’t think one person secretly has the answer. And I don’t think there’s a single vendor that magically solves this. So over the next month, I’m going back into the field. Talking to founders. Testing assumptions. Rebuilding intuition the same way we did a decade ago. The goal is to create a playbook that is honest about tradeoffs and usable in the real world. It’s to choose the right leverage points: 👉 Lead one messaging workshop yourself. 👉 Run a win/loss deep dive with a direct report and actually sit and participate on the calls 👉 Own a competitive research project end-to-end These are a few high-value touchpoints where you sharpen your own intuition and elevate your team. PMM leaders who never touch the work risk managing in abstraction. PMM leaders who dive in with intent build sharper instincts - and stronger teams. In my experience...almost every manager begins to feel the balance shifting. Don't be ashamed or feel awkward about it. But DO try and address it - this is where we're all headed.
