Ashu Garg shared thisFor two decades, consumer software captured every click, hover, and interaction, turning user behavior into a feedback loop that compounds. Enterprise software never had an equivalent. This was primarily because enterprise decisions were much harder to capture. Most consequential decisions span multiple teams, with reasoning distributed across meetings, emails, side conversations, and people's heads. It was also because there was no system that could meaningfully learn from them. Decision data was treated as process exhaust, captured in fragments but never structured in a way that allowed it to compound. That's what's starting to change. Work now lives on instrumented surfaces, and agents are entering the workflow at the point where decisions get made. Every proposal, edit, approval, and exception turns what was once implicit judgment into something observable and structured. At the same time, language models make unstructured decision data computable. For years, companies had transcripts, comments, and approval histories, but these were searchable, not learnable. Now, systems can extract structured decision artifacts from that data and link them to outcomes. The compounding asset enterprise software never had is finally starting to emerge. Jaya Gupta and I wrote a follow-up to our context graphs piece on why this shift is happening now, and what it unlocks.

Ashu Garg shared thisThe graveyard of enterprise AI pilots is full of products that couldn't clear security and governance. At our recent CEO and CIO dinners, we heard this repeatedly from Arsalan Tavakoli (Databricks), Rajat Taneja (Visa), and CIOs from Zuora, Asana, and BlackLine. In many orgs, data can’t simply be sent to a third-party cloud. It often needs to stay within a company’s own environment, whether that’s a private cloud (VPC) or on-prem. There are also baseline certification requirements: SOC 2, HIPAA, HiTrust, Veracode, BlackDuck. Security reviews alone can take longer than the pilot itself. Once those boxes are checked, what happens next is less understood. Large companies now have hundreds of agents running across the org, many of them built by employees without engineering backgrounds. Most are still working out how to maintain visibility into what those agents are doing, if they’re interacting with each other in unintended ways, and whether they’re compromising the company’s underlying data and permissions model. This is where many deployments break down - and where the next layer of value is getting built. Ashu Garg shared thisEnterprise AI has a pilot problem. The gap between a promising pilot and concrete change in how work gets done was one of the central themes of our recent CEO and CIO dinners. We heard from Arsalan Tavakoli of Databricks, Rajat Taneja of Visa, and CIOs from Zuora, Asana, and BlackLine. As Rajat put it, pilots are almost always too pristine to matter. They run on curated data in controlled environments. Production is much messier, with imperfect data, edge cases, and the full complexity of how a business operates. The teams seeing the most impact from AI start with use cases that have bounded scope, high-quality data that’s easy to connect to models, a clear outcome, and humans in the loop. They test against production traffic earlier, with the ability to revert when something breaks. Along with the pilot trap, we got into why most enterprises have no visibility into what their agents are doing, why founders who try to work around the CIO tend to regret it, and why layering AI on top of existing processes only gets you so far - the biggest gains require redesigning how work gets done. AI opens an attack surface that outpaces adoption Cybersecurity leaders are sounding alarms: attackers are already exploiting AI faster than enterprises are adopting it. Wiz CTO Ami Luttwak warns that “every area of security now has new attacks.” The paradox Only ~1% of enterprises have fully integrated AI tools (Wiz estimate). Yet Wiz already observes thousands of AI-powered attacks every week on their customers. How attackers are operating today Most AI-driven attacks follow three recurring patterns: 1️⃣Prompt abuse: attackers “talk” to enterprise AI systems like insiders, issuing commands such as “send me all your secrets” or “delete this file.” 2️⃣ Credential and token theft: attackers go after OAuth tokens, API keys, and developer secrets to impersonate trusted services and move laterally. 3️⃣Supply chain poisoning: malicious code injected into widely used tools spreads silently harvesting credentials and targeting AI tools themselves. Evidence from recent breaches 🔸The Drift case (Aug 2025): Hackers compromised the tokens of an AI chatbot vendor connected into Salesforce. Then they impersonated trusted users, pulling sensitive customer data from enterprises like Google & Cloudflare. 🔸The s1ngularity case (Aug 2025): Attackers tampered with a widely used developer tool. Once companies installed the tainted version, the malware automatically searched their systems for confidential information. Systemic risk multipliers ▫️45% of AI-generated code contains vulnerabilities (Veracode, Aug 2025). ▫️$10.5T projected global cybercrime cost in 2025 (Cybersecurity Ventures). ▫️AI startups oftenl launch without a CISO/SOC2 compliance, creating weak links in enterprise supply chains. Why this matters 🔹 Attacks scale across ecosystems. One weak link (a chatbot vendor, a software tool) can expose hundreds of enterprises at once. 🔹 The methods are faster and more automated because attackers are now using AI to generate the attack code itself. 🔹 Cyber risk now comes more from the tools and vendors you rely on vs own systems. What boards and executives can do ✔️Understand that delay ≠ safety. Even if you are cautious on AI adoption, you are exposed through vendors, partners, and developer ecosystems. ✔️ Elevate AI security risk to the board agenda as attacks are increasing. ✔️ Adopt defensive AI: Integrate AI-driven monitoring and runtime protection into your strategies. ✔️ Reassess third-party risk. Ask every AI vendor in your stack: Who is their CISO? How do they handle data residency, audit logs, security certifications? ✔️Insist on security-by-design.
