U.S. National Archives and Records Administration, may I suggest using AI Hub to do that ahead of time and redact PII for the next document release? Out of consideration for the affected individuals I have redacted their SSN's here to not give identity thieves a jump start. India sits at the centre of this moment - demographically powerful, digitally connected, and growing in global ambition. Against this backdrop, the question is no longer whether AI will transform how we work, as it already is. With AI taking on more of the analytical load, what becomes more valuable isn't technical expertise alone, but leadership, judgment, and the ability to navigate uncertainty. Last week, I spent time with students and faculty at IIM Indore. What struck me wasn't their fluency with technology, but their instinct to ask how to apply it well. In an AI-first world, key levers of success are critical thinking alongside machines, application of human judgment, and commitment to continually learning, unlearning, and relearning. These aren't soft skills; they are the hard edge of competitive advantage.

I will be leaving Goldman Sachs at the end of December 2026. That will mark more than 16 years at the firm - and close to 9 in my current role. When I returned to India in 2011 with Goldman Sachs, after being in the US for over 15 years, I had little idea of the path forward. In the years and remarkable journey that followed, we built, matured, and scaled the firm in India - shaping our engineering capabilities and business competencies, that today stand as an industry-leading, platinum-standard platform, tightly integrated in the core fabric of the firm. Along the way, we evolved the firm's operating ethos - with embedded engineering across our front-to-back businesses. We grew the Bengaluru and Hyderabad offices to be the second-largest Goldman Sachs presence globally, running close to half the firm's engineering, and with functional competencies, a commercial mindset, and best-in-class talent, that bent the digitization and transformation curve for our businesses. That didn't happen by accident. It was built by an extraordinary group of people who shaped it, stretched it, and cared for it. I'm deeply grateful to every one of the over 30,000 people who have passed through our offices. Writing, the printing press, the scientific method, computers. Each one accelerates how fast we turn experience into knowledge. Excited to share that we’ve started Recursive Superintelligence to automate knowledge discovery, starting with AI that experiments on how to improve itself. We raised $ 650m+ led by GV and Greycroft. Grateful to be on this journey with Richard Socher, Tim Rocktäschel, Jeff Clune, Yuandong Tian, Alexey Dosovitskiy, Caiming Xiong and Josh Tobin. When I started my AI career as a PhD student and then researcher at OpenAI in 2016, years were spent reading papers, formulating hypotheses and running experiments. All manually. With recent breakthroughs in coding models, we are at the verge of a paradigm shift: this entire loop can be automated! At Cresta, I went from research to shipping, scaling AI agents to hundreds of enterprise customers and growing the team from an early stage to over 500 people. That experience taught me that the hardest part of AI is real-world iterations and scaling organizations that support it. At Recursive, we're not just building self-improving AI. We're building the world’s first frontier AI lab with the smallest team possible - a self-improving organization. This week marks my final one with the company - and I’ve been reflecting deeply on the journey. I joined in 2020 as Instabase’s first HR hire, with the opportunity to build the HR function from the ground up. What began as an IC HRBP role evolved into leading a global People organization shaping our foundations, scaling our teams, and partnering across the business during some of our most pivotal moments. I’m incredibly grateful to Anant Bhardwaj and Sumeet Gajri for the opportunity and trust early on, and to every “IBer” who chose to be part of this journey. While I’m proud of what we built, the systems, the team, the growth, it’s the day to day partnership that I’ll miss most. To my team: thank you for taking a chance on both Instabase and me. The $20/Month Software Revolution Software development has operated within established boundaries for decades, with clear divisions between those who code & those who don’t. But what happens when those boundaries dissolve overnight, & anyone can build functional applications for the price of a monthly streaming subscription? For twenty years, professional software development meant specialized teams, lengthy sprints, & rigorous adherence to architectural best practices. Companies invested months in planning, weeks in development cycles, & substantial resources in quality assurance. The barrier to entry remained high, protecting established players & maintaining predictable market dynamics. AI coding tools have shattered this equilibrium. Cursor, Lovable, & similar platforms now enable non-technical founders to prototype working applications in hours rather than months. The result is an explosion of vibe coding: intuitive, rapid application development that bypasses traditional workflows entirely. This shift has created a fascinating paradox for founders & investors. The current landscape rewards speed over sophistication, with spaghetti-coded solutions often outpacing polished alternatives to users’ laptops. Yet this same accessibility threatens to commoditize software development itself, raising questions about where sustainable competitive advantages will emerge. The answer lies in recognizing this period as history’s largest distributed market research experiment. Thousands of individual users are discovering optimal AI-enhanced workflows through trial & error, essentially crowdsourcing the future of software development. Smart players should treat this chaos as intelligence gathering rather than noise. The strategic opportunity exists in two phases. First, embrace experimentation during this chaotic period because the cost is minimal, & the learning is invaluable. Second, prepare for consolidation by identifying workflow patterns that demonstrate real user adoption & commercial viability. The current vibe-coding era won’t last forever. Eventually, brilliant practitioners in each domain will distill optimal workflows from this experimentation, commercialize them, & establish new industry standards. The companies that recognize these emerging patterns earliest & build robust, scalable versions before the market standardizes will define the next generation of software development tools. The glee of solving problems with $20-per-month AI tools represents more than convenience; it signals a fundamental restructuring of how software gets built & who gets to build it.

AI is replacing software engineers. So why are job postings accelerating? 🤔 Software engineer job postings are up 11% YoY ! That's the data point that made me pause when reading Citadel Securities' latest macro note this week. The dominant narrative right now: AI kills software jobs, #SaaS multiples collapse, the model is broken. Markets repriced sharply over the past two weeks. But what does the labor market actually say? Indeed job postings for software engineers bottomed in early 2025 and have been recovering since. Not a marginal uptick. A clear inflection. Citadel's argument is worth sitting with: - AI adoption at work is growing, but linearly, not exponentially - Recursive technology capability does not equal recursive economic deployment - Every prior productivity shock (electrification, computing) expanded demand, it didn't destroy it - Data center construction is actively creating new jobs in construction and adjacent sectors The SaaS valuation reset may reflect something real: margin pressure, AI-native competition, pricing risk. Those are legitimate. But conflating "AI changes software economics" with "software is finished" looks like the same pattern we've seen before. Fear outruns data. Markets price the tail scenario. Then reality mean-reverts. #Keynes predicted a 15-hour work week by 2000. He got the productivity right. He completely missed the elasticity of human wants. Worth asking: are we pricing a structural break, or a cyclical adjustment dressed up as a revolution? Below graph : Postings peaked, plunged, then pivoted. To my dear VC friends, We are all very excited about the growth rates of AI companies. But when you declare "Triple–Triple–Double–Double–Double (T2D3) is dead," you create chaos in your own firm and with your LPs. And your IR team pays the price. 𝗛𝗲𝗿𝗲'𝘀 𝘁𝗵𝗲 𝗽𝗿𝗼𝗯𝗹𝗲𝗺: IR teams just spent 24 months explaining LPs that albeit their portfolio lack liquidity, the fundamentals of their existing portfolio companies are solid, etc... LPs committed hundreds of millions based on that narrative. Now the partners, from the same firm, are saying that model is outdated.... 𝗧𝗵𝗲 𝗿𝗲𝘀𝘂𝗹𝘁? Confused LPs asking: - "So what are the paper returns marked at 3x MOIC on your Saas companies really worth ?" - "Why did you say that the existing portfolio companies were doing well?" - "Why should we trust the new narrative?" - "What else will change next quarter?" IR teams scrambling to explain: --> Why yesterday's pitch is today's problem --> How the new model is totally different (but also kind of the same) --> Why this pivot strengthens the strategy (somehow) 𝗧𝗵𝗲 𝗿𝗲𝗮𝗹𝗶𝘁𝘆 𝗻𝗼 𝗼𝗻𝗲 𝘄𝗮𝗻𝘁𝘀 𝘁𝗼 𝗮𝗱𝗺𝗶𝘁: T2D3 isn't just a growth model. It's a framework LPs have internalized for 10 years on how to evaluate B2B Software companies. They use it to model returns. They use it to compare companies and portfolios. They use it to explain venture investing to their boards and ICs. When you suddenly declare it dead, you're not just changing metrics. You're breaking the narrative that built trust. 𝗧𝗵𝗲 𝗳𝗮𝗹𝗹𝗼𝘂𝘁: → Every fundraise gets harder → LPs hesitate on re-ups and do more due diligence on the portfolios → New LPs question your consistency → IR teams on calls with LPs 10 hours a day and burn out managing the confusion 𝗧𝗵𝗲 𝘀𝗺𝗮𝗿𝘁𝗲𝗿 𝗮𝗽𝗽𝗿𝗼𝗮𝗰𝗵: Evolution, not revolution. Show how the market is expanding. Explain why multiple models can coexist. Build on what LPs understand, don't demolish it. Because here's what matters: LPs need clarity, not contradictions. They need consistency, not pivots. They need to trust your story won't change with the wind. The future of venture depends on this. You can celebrate new growth models without torching the frameworks that built LP confidence in the first place. Your IR team will thank you. Your LPs will trust you. And your next fundraise might actually be smoother. ❤️

Happy Monday :) SF AI-Native Operator Takeaway #1: Forward-deployed engineers and how AI companies are ~actually~ getting built. One of the biggest differences between AI-native companies and traditional SaaS right now isn’t just the technology or the model. It’s how and where the product actually gets built. The strongest AI teams I met aren’t optimizing pitch decks or even demo environments, they’re building inside customer environments. That’s why forward-deployed engineers and implementation strategists keep coming up. In practice this means: engineers sitting directly with customers; shipping integrations, workflows, and edge cases in real time; product managers working with those FDEs to understand what needs to be done; and learning what actually matters to the customer before anything gets productized. This flips the old SaaS playbook. Traditional SaaS assumed engineering was scarce. You build once, sell many times, and customize through Sales and CS. When bespoke engineering was required, it was often rational to walk away. AI-native teams are operating under a different assumption: engineering and GTM are treated as equally flexible. With that, services are often the wedge to becoming a platform, not something to run from. The vision is still to be a platform, but the momentum starts with high tough delivery. That said, there’s an important caveat that came up repeatedly. The forward-deployed model only really works when contract values can support it, and yet right now, it feels like almost everyone is trying to use it. Forward-deployed work drives speed, but it also blurs: ➖ Product versus services ➖ Pricing models, such as software plus implementation or usage plus services ➖ Gross margins once delivery, support, and compute costs normalize The best teams aren’t blind to this, but they still use the approach to rapidly build product. They focus less on feature validation and more on customer willingness to pay for something (before building it!), as well as what multiple customers repeatedly ask for versus what is truly bespoke. With that, they decide what should stay services versus what makes it into the core product. In this rapidly changing time, speed beats elegance, but only if teams are honest about what they’re actually selling and what the economics can support. Forward-deployed teams aren’t a scaling strategy on their own, but they’re an incredibly compelling learning strategy. And right now, learning (and implementing) faster than everyone else is the advantage.
