When conversion gates are set upfront, it becomes a disciplined way to reduce mis-hire risk without slowing momentum. When they aren't, conversion turns into a late-stage judgment call made under time pressure, with moving criteria. The gates don't need to be complicated. But they do need to be explicit: what “good” output looks like, what quality looks like (including rework), and what evidence builds the hiring manager’s confidence against agreed role expectations.
